The Judgment Gap: Why SME Owners Still Choose a Human Over AI for the Decisions That Matter

A new 2026 report set out to measure how AI is changing small business ownership. What it actually found was more revealing: when the decision is a major one — a cost cut, a growth bet — most owners still won’t hand it to AI alone. Only 20% said they would. 37%, the largest single group, said they’d trust a human expert instead. I coach SME and FMCG owners across 30+ industries, and that number doesn’t surprise me at all — it matches exactly what I see in practice.

37% of small business owners trust a human expert for cost-cutting and growth advice. Only 20% would trust AI alone. 34% want both. And when asked to define success, the largest group — 35% — didn’t say a big exit. They said reaching the point where the business runs profitably without them.

What the survey actually found

Intuit QuickBooks surveyed 1,305 US business owners with 0–250 employees in December 2025 for its 2026 Business Owner Report. Asked who they’d trust for cost-cutting and growth advice, 37% chose a human expert, 20% chose AI alone, and 34% wanted both weighing in. Asked separately to define success, only 8% pointed to selling the business for significant financial gain — ranking dead last. The largest group, 35%, said success was reaching the point where the business runs profitably without them. Sixty-one percent of the owners surveyed are first-generation entrepreneurs, which likely explains some of the emphasis on building something durable over cashing out fast.

AI is brilliant at information. It has never made a call it has to live with.

None of this means owners are anti-AI — most already use it somewhere in the business, and it’s genuinely good at what it’s good at: summarising, modelling, drafting, spotting a pattern in a spreadsheet faster than a human ever could. What it can’t do is what a growth decision actually requires. It doesn’t know your market the way you do. It has no read on whether your ops manager can actually carry the extra load, or whether your best customer is one bad month from switching suppliers. And critically, it has no stake in the outcome — it will happily model the case for a decision you’ve already talked yourself into, because it has nothing to lose if that decision is wrong. A good advisor does. That’s the difference between information and judgment, and owners clearly still know which one their biggest calls need.

The real scoreboard: 35% versus 8%

The success-definition finding matters as much as the AI-trust one, and I’d argue it matters more. For years, the loudest story about entrepreneurship has been the exit — build it, scale it, sell it, retire on the proceeds. This survey says that’s not what most owners are actually chasing. Only 8% ranked a big payday as their measure of success. More than four times as many — 35% — said it was building a business that runs profitably without them standing over it. That’s not a lower ambition. It’s a different, and in my view a better-calibrated one: growth measured by independence, not just by a number on an exit multiple.

Why this hits harder in FMCG

FMCG owners live inside judgment calls that no dashboard can fully price. Whether to hold your line in a retailer range review or concede on margin to keep the listing. Whether a promotional slot is worth the trade spend or just buys volume you’ll discount straight back out. Whether a new SKU strengthens the range or just adds complexity your supply chain can’t absorb. AI can model the numbers on any of those in seconds — and it should, that’s useful input. But the actual call requires reading a buyer’s tone in a negotiation, weighing category risk against relationship capital, and knowing which fights are worth having this quarter versus next. That’s judgment built from pattern recognition across real deals, not a model trained on public data. It’s exactly why owners in this category, more than most, still want a human who’s sat on the other side of that table before.

Build the judgment, not just the dashboard

Put the two findings together and they tell a coherent story. Owners want a human in the room for the decisions that matter, and what they’re actually building toward isn’t a bigger exit number — it’s a business that runs without them. Neither of those comes from a tool. They come from a system: clear decision rights, a team that can carry weight without the owner in every conversation, and someone in your corner whose job is to challenge the call, not just help you model it faster. That combination — structure plus a human who’ll tell you what you don’t want to hear — is what the Simple-Growth System™ is built around, because information was never the part of growth that was actually hard.

Making your biggest calls alone — or with a chatbot that won’t push back?

Inside the Simple-Growth System™, we build the decision structure and put a human in the room for the calls that actually move the business — so growth stops depending on you getting every judgment call right on your own. I’ve done this with 100+ SME and FMCG owners across 30+ industries. If your best advisor right now is a search bar, let’s change that.
