Your newest hire is costing you more than their salary. Somewhere in your business right now, a competent adult is sitting next to someone busier than them, trying to absorb three months of institutional knowledge by osmosis — and it's taking twice as long as it should. The fix isn't a warmer welcome email. It's a reusable 90-day ramp that turns onboarding from a one-off favour into a system you run the same way every time.

The Problem Reframe

Most SME owners don't have an onboarding problem. They have an onboarding absence. No map, no document, no plan — just goodwill and whoever happens to be free that week. A new person starts, gets a laptop and a login, and is told to sit next to Dave for a week. Dave is now three days behind on his own job, and the new hire is asking in week three the same question Dave already answered in week one.

Here's what makes it expensive rather than merely annoying: it compounds. By the fifth hire this year, you — or your best senior person — are explaining the same three things you explained to hires one through four. Where the client files actually live. How invoicing really works, not how the manual says it works. Which customers need a personal touch. That isn't onboarding — that's re-litigating tribal knowledge, one new person at a time, forever. Every hire pays the same tax, taking two to three times longer than necessary to become productive, not because the work is hard, but because nobody wrote down what "on track" looks like on day one, day thirty and day ninety.

The Framework

The fix isn't a forty-page induction manual nobody reads. It's a single page per role — the 90-Day Ramp Map — that tells a new hire, and whoever's supporting them, exactly what "on track" looks like at three checkpoints.

1. Set three milestones (week 1, week 4, week 12), not fifty tasks.

2. Build one source-of-truth document per role, not per hire.

3. Assign a named buddy with a fixed check-in cadence (day 3, 14, 45).

4. Hand the map over on day one.

"Specific to my business requirements and takes a systematic approach. Practical, specific, and pertinent to my business."

— Simon Keepa, Icehouse Coaching Programme

The Execution Gap

Ask any SME owner whether their onboarding is a mess and they'll say yes without blinking. Ask why they haven't fixed it and the answer is always the same: there's never a good moment. You build the ramp map when you're not hiring — and when you're not hiring, it's the last thing on your list. Then someone resigns, the role needs filling in three weeks, and you hire reactively, under pressure, with zero slack to document anything. The new person gets sit-next-to-Dave again, because that's what's available under a deadline, not because it works.

This is the pattern I see across every business I coach: owners know what the system should be, they just never build it while there's no fire to fight. That's why outside structure earns its keep — someone who makes you build the ramp map in a quiet quarter, before you need it, so it's ready the next time you're hiring under pressure.

Quick Wins

  • Write down the three things you've explained more than once this year to a new hire — that's your source-of-truth document, started.
  • Name a buddy for your next hire before you post the job.
  • Block three recurring twenty-minute check-ins — day 3, day 14, day 45 — as a calendar template you can reuse for every hire.
  • Draft the week 1 / week 4 / week 12 milestones for just one role and see how much clearer that job gets.

Key Takeaways

  • Name the real cost: ad-hoc onboarding compounds with every hire
  • Build a one-page 90-Day Ramp Map per role
  • Assign a named buddy and fixed check-in cadence
  • Document the ramp map before you're hiring under pressure

If every new hire in your business still learns the job by osmosis, that's a systems gap coaching can close in a single quarter.
