Owner-dependent businesses sell for roughly half the multiple of businesses that run without them. Dan Sullivan's Who Not How question is the simplest fix most owners never try.
Most SME owners can describe where they want their business in five years. Fewer can tell you what has to happen in the next ninety days to get there. That gap — not a lack of ambition — is where growth actually stalls.
A five-year vision is easy to write and almost impossible to act on. It lives at 30,000 feet: revenue targets, market position, maybe an exit number. None of it tells your team what to do on Monday. Kevin has sat across from owners with a beautifully bound strategic plan and a business that hasn't moved in eighteen months, because the plan never got translated into anything anyone could execute this week.
Long-range plans also age badly. Markets shift, a competitor moves, a key hire leaves — and the five-year document quietly becomes fiction nobody wants to admit is out of date.
A 90-day roadmap forces a different question: not "where are we going," but "what has to be true in three months for the next quarter to be easier than this one." That's a fundamentally more useful question for an SME owner, because it converts strategy into a short list of decisions and actions someone is actually accountable for.
A good 90-day roadmap has three parts:
None of this means the five-year vision is worthless — it sets direction and keeps you from optimizing yourself into a corner. But it should sit above a rolling stack of 90-day roadmaps, each one informed by what the last quarter actually taught you, not a document written once and filed away.
The businesses Kevin coaches that grow fastest aren't the ones with the most polished long-range plan. They're the ones that can tell you, right now, exactly what has to be true in ninety days — and who owns making it happen.
