There is no single best business coach in the USA. Here are five criteria for choosing one, a fair look at the main formats, and why an outside perspective can change what you see in your own business.

AI is already buying SME owners real time back. Research into small business AI use puts the figure at somewhere between 10 and 13 hours a week once AI is genuinely built into routine tasks, not just tried once and forgotten.

The uncomfortable follow-up finding is that most owners cannot say what they did with those hours. They freed up time and then quietly filled it with more admin. Getting the hours back is the easy part. Pointing them at something that actually grows the business is where most owners stall.

The AI Tool Graveyard

The enemy here is random AI adoption, trying tools because they are new and interesting rather than because a specific task is slow, expensive or error-prone. This produces a subscription list that quietly dies within a few months and a true I tried AI, it did not really help story. The fix is not another tool, it is a method for deciding which tasks deserve AI at all.

The Lean ECRS Filter, Applied to AI

Toyota's Lean manufacturing discipline uses a method called ECRS, short for Eliminate, Combine, Rearrange, Simplify, to strip waste out of a production line. At Simple-Growth we run the same four questions against every repeating task in a business before a single AI tool gets chosen.

  • 1. Eliminate — can AI show this task should not be done at all. Many reports, approvals and check-ins exist out of habit, and an honest audit often reveals a task nobody asked for and nobody reads.
  • 2. Combine — can AI merge two or three manual steps into one. Drafting a quote, an invoice and a follow-up email are often three separate logins that one properly set up AI workflow can do in a single pass.
  • 3. Rearrange — can AI do this task in a different order or by a different person, freeing the owner's highest-value hours for the work only the owner can do.
  • 4. Simplify — for whatever is left, can AI do the first 80 percent of the task, leaving a human to check and finish it rather than start it from a blank page.

Why Owners Default to Admin Instead of Growth

Freed hours get swallowed by admin because admin is familiar and carries no emotional risk, while using the time for the strategic work, pricing, the next hire, the next market, feels exposed and uncertain. The real obstacle is not knowing what to do with reclaimed time, not the AI tool itself. This is where a coach earns the hour back twice, once by helping choose the right task for AI, and again by making sure the time it frees actually goes toward the owner's goals rather than more inbox.

Quick Wins This Week

  • Track one week of your own hours honestly, then run your three most time-consuming repeat tasks through the Eliminate, Combine, Rearrange, Simplify questions above.
  • Pick one task that survives all four questions and pilot a single AI tool against it for two weeks before buying anything else.
  • Block whatever time that pilot frees up for one named strategic task, not your inbox.

Key Takeaways

  • SME owners using AI well report saving 10 to 13 hours a week, but most cannot say what the time was used for.
  • Run every repeat task through Eliminate, Combine, Rearrange, Simplify before choosing an AI tool, borrowed from Toyota's Lean manufacturing method.
  • The biggest AI win is often realising a task should not exist at all.
  • Freed time needs a named destination, or it quietly refills with admin.

If you have tried AI tools before and still cannot say what they actually saved you, the method above is the missing piece, not another tool.
