Haven't paid yourself properly in months and haven't said so out loud? You're far from alone, and the silence is doing more damage than the number itself.

Most SME owners do not have a sales problem. They have a pipeline they have never actually counted.

A survey of 164 small and mid-size B2B sales teams, fielded by the outbound sales agency Belkins between 31 July and 6 October 2026, found that 52% of all teams never calculate pipeline coverage: the ratio of open pipeline value to the revenue target it is meant to fund. Among teams of one to ten people, only 41% track it at all. That means close to six in ten small sales teams are calling their pipeline "healthy" on a feeling, not a number. (Source: Belkins, "B2B Sales Pipeline Statistics and Benchmarks," published 29 October 2026 - the sample leans small and outbound-led and is not claimed as representative of all B2B companies.)

It gets worse further down the funnel. Among the teams in the same survey that do track close dates, 64% say a deal's close date slips two times or more before it closes or is lost outright. Only 21% say slips are rare.

The Enemy Isn't Your Sales Team. It's the Eyeballing-It Habit.

Here is the trap: a pipeline can look busy and still be unable to hit target. Deal count climbs, the CRM looks full, and nobody has actually asked whether the dollar value behind those deals, multiplied by a realistic win rate, clears the number the business needs this quarter.

I see this constantly in the businesses I coach. The owner is not short on effort or short on leads. They are short on a straight answer to one question: if every deal in this pipeline closed at your actual historical win rate, would you hit target? Most owners have never run that calculation - not out of laziness, but because nobody ever showed them where to look, and the CRM dashboard that is supposed to answer it usually just counts deals, not dollars times probability.

That is the real cost of the eyeballing-it habit. It does not fail loudly. It fails quietly, three weeks before the quarter ends, when the forecast that felt fine for months suddenly isn't.

The Pipeline X-Ray: A 3-Step Fix You Can Run This Week

This is the framework I run with clients the first time a sales forecast feels shakier than the conversation about it:

1. Count it straight. Pull every genuinely open deal and total its real dollar value - not deal count, not the number that makes the week feel better. "Genuinely open" means a deal with a next step booked in the last 14 days, not one sitting untouched since winter.

2. Cover it honestly. Apply a coverage ratio of 3 to 4 times your revenue target, then discount it for your own historical win rate, not the hopeful one. If you close 1 in 4 deals you quote, a $400,000 target needs roughly $1.6 million of genuinely open pipeline behind it - not $1.6 million of deals that have been "in progress" since last quarter.

3. Cut it twice. Any deal that has slipped its own close date twice gets dealt with today: a new, real date tied to a specific next action; a genuine discount that gets it over the line now; or it comes out of the number entirely. A pipeline inflated with zombie deals is worse than a smaller, honest one, because it is the version that gets you to overspend on hiring or stock before the quarter proves it wrong.

"Kevin is an absolute powerhouse! He doubled our business's profits in the first month alone, with lots more of his recommendations still to be rolled out."

- Curtis Hacon, Give A Sh!t

Why Owners Know This and Still Don't Do It

Almost every owner I coach already knows, in general terms, that pipeline health matters. The gap is never knowledge. It is that counting the pipeline honestly means admitting, in writing, which deals are actually dead - and most owners would rather let a dead deal sit in the forecast for another month than have that conversation with themselves. There is no accountability structure forcing the count, no fixed day in the week it happens, and no one else in the business whose job it is to ask the hard version of the question. That is the execution gap a coach closes: not new sales technique, but the standing weekly habit of running the X-ray out loud, with someone else in the room.

Three Quick Wins For This Week

  • Pull your CRM export today and total the real dollar value of deals with a next step in the last 14 days. Compare it to 3-4 times this quarter's target.
  • Flag every deal that has slipped its close date twice. Give each one a new date, a real discount, or take it out of the forecast.
  • Put a 20-minute "pipeline X-ray" on next Monday's calendar, every week, for the rest of the quarter.

If the number behind your pipeline is also the number behind your cash flow forecast, that is worth checking against your own numbers with a chartered accountant too - a coach and an accountant are usefully looking at the same figure from two different angles. This is where Simple-Growth's expertise ends and a specialist begins, and knowing that boundary is part of building a properly supported business.

Key Takeaways

  • Count your pipeline's real dollar value from genuinely active deals, not deal count or gut feel.
  • Apply a 3-4x coverage ratio, discounted for your actual win rate, not the hopeful one.
  • Treat a deal that's slipped its close date twice as a decision point, not background noise.
  • Separate a busy-looking pipeline from one that can actually hit target - only one of them is measured.
  • Build a weekly habit of checking, because the eyeballing-it problem fails quietly, not loudly.

A 20-minute pipeline X-ray this week could tell you more about next quarter than another week of chasing leads.
