EOS is an operating system for running a leadership team. A coach works on your numbers. A plain guide to who each suits, what is public on cost, and six questions to ask either way. Checked 6 November 2026.

You took two days off last month. You spent half of each one on your phone, because if you stop, everything stops — the orders, the decisions, the one answer only you know. That's not a business. It's a very demanding job wearing a business's clothes.

Here's the growth question underneath that feeling: is the business actually getting bigger, or is it just getting more dependent on you? Revenue can climb for years while the thing you've actually built becomes less valuable, not more — because nobody can run it except you.

I founded a company called Sign60, built around a promise: a signpost up in sixty seconds. The product was fast. Getting the business itself to run without me in every decision took a lot longer.

"Growing" And "Hiring" Aren't The Same Fix

The villain isn't growth itself — it's the assumption that more revenue or one more hire automatically solves owner-dependency. It doesn't. You can double your team and still be the only person who can approve a quote, resolve a complaint, or make the call that matters, because nobody ever redesigned the business model around anyone but you.

The cost shows up at the worst possible moment. A March 2025 release from NZ business brokerage LINK Business Brokers found most New Zealand SMEs aren't ready when an owner wants to sell or retire, and up to 30% of a business's value can be eroded by issues — owner-dependency chief among them — left unaddressed before a sale. A business only you can run isn't just exhausting. It's worth less than it looks.

Redesign The Model, Not Just The Org Chart

Alex Osterwalder's Business Model Canvas maps a business on one page across nine blocks — customer segments, channels, revenue streams, key activities, key resources, partners and cost structure among them. The question that matters most for an owner who can't step away is simple: which of these nine blocks currently only works because you personally are in it?

  • Map all nine blocks honestly, not how they're supposed to work, but how they actually run today.
  • Mark every block where your name is the single point of failure.
  • Redesign one marked block at a time — a documented process, a second approver, a trained decision-maker — instead of hiring generally and hoping.

At Sign60, that meant building a 100 Day Action Plan the whole team worked from, not one that lived only in my head. The business got faster precisely because it stopped needing me to be fast.

"You make success tangible. Help me go from a wish to reality. Now have clarity of purpose and belief. You made tripling the size of my business go from seeming impossible to really possible."

— Lina, Good Gravy

Why Owners Redesign The Org Chart Instead Of The Model

The real obstacle is that hiring feels like progress and redesigning a business model feels like admin, so owners default to the one that's easier to point to. A new hire is visible. A documented, delegable process is invisible — until the day you actually try to take two weeks off and discover whether it worked.

An outside eye, working through the canvas block by block with you, usually spots the single-point-of-failure blocks faster than you can, precisely because they're not emotionally attached to being the hero of every one of them. This isn't for you if being indispensable still feels like the goal. It's for owners who want a business that's worth more precisely because it needs them less.

You don't need to work yourself out of a job overnight. You need to find the blocks that only work because of you, one at a time, and give each one a second person who can run it. That's what turns "growing" into something you could actually sell, or step away from, on your own terms.

Key Takeaways

  • Map your business model across all nine blocks, honestly, as it runs today.
  • Mark every block that only works because you're personally in it.
  • Redesign one block at a time with a documented process or a second decision-maker.
  • Remember owner-dependency can erode up to 30% of your business's eventual value.

If two days off still means your phone never leaves your hand, that's the first thing we fix.
