More people call themselves a business coach than ever before. Here's the one test that actually separates a coach who gets results from one who just talks.

Ninety percent. That's how much of the average advisory conversation an SME owner has with their accountant goes to compliance and admin, according to a March 2026 Findex survey of 521 Australian SME owners and senior decision-makers. Only 10% goes to strategy. Eighty-five percent of those owners say they don't have access to all the professional advice they actually need, and 45% have avoided a business decision, or made the wrong one, because they didn't know where to turn.

Read that again. Most owners aren't short of effort, ambition or even advice. They're short of the one conversation that tells them which problem is actually worth solving.

The Problem Reframe: You're Probably Fixing the Wrong Thing

Here's the pattern I see in almost every first coaching session. An owner tells me, "I need more leads." Or, "marketing doesn't work for us." Or, "I just need more time." These are symptoms, not causes, and the Findex numbers explain why they go undiagnosed: 79% of SME owners report real barriers to growth (rising costs at 41%, lack of time or internal capacity at 23%, regulatory burden at 19%), yet 90% of their professional advice time is spent on compliance, not on working out which of those barriers is actually the one holding growth back.

So owners guess. They spend on marketing when the real leak is in conversion. They hire when the real leak is in delivery capacity. They cut prices when the real leak is margin. Each of these costs real money and buys nothing, because a business only grows as fast as its weakest link, a principle Dr Eliyahu Goldratt called the Theory of Constraints, and one that applies just as directly to a seven-figure SME as it does to a factory floor. Fix anything other than the actual constraint, and you've spent money to feel busy.

The Framework: Score Your Growth Chain, Then Ask Why Five Times

The Simple-Growth System™ uses an eight-link growth chain to find the real constraint before recommending a single action: direction, attention, offer, conversion, delivery capacity, margin and cash, retention and referral, and owner and team capacity. Score each link 1 to 5, using real numbers wherever you have them, enquiries per month, conversion rate, average sale, repeat rate, cash versus monthly costs.

The lowest-scoring link, backed by evidence rather than instinct, is your constraint. If two links tie, the earlier one in the chain usually wins, because the links after it depend on it.

Three steps turn that diagnosis into action:

1. Identify the constraint. Score the chain honestly. Most owners are surprised by where the weak link actually sits, it is rarely the one they walked in convinced about.

2. Ask "why" up to five times. Toyota's 5 Whys technique, applied to your lowest-scoring link, usually surfaces a cause you can act on inside two or three questions, not five.

3. Exploit before you invest. Before spending a dollar, find what you can get out of that constraint for free in the next 14 days. Only once that's exhausted do you look at bigger investment.

Richard, who runs Chem Suppliers, is a clear example of what happens when the constraint turns out to be nothing like the stated problem.

"I have grown my business 5x since working with Kevin. Everything Kevin told me to do was the complete opposite of what I had been doing. Working with Kevin has truly been a complete game changer."

— Richard, Chem Suppliers

The Execution Gap: Why Knowing the Constraint Isn't Enough

Most owners who read this will recognise the pattern immediately, and most will still not do anything about it. The Findex data points at why: 90% of an owner's regular advisory relationship is structurally set up for compliance, not diagnosis. Nobody is in the room asking the growth-chain question, so "I need more leads" just gets repeated, unchallenged, at the next meeting too.

That's the real execution gap. It isn't a knowledge gap, most owners could reel off the eight links if you handed them the list. It's that nobody with both the strategic distance and the skin in the game is sitting across the table asking which link is actually broken, then holding the owner to fixing that one thing before anything else gets funded. That's the job a coach does that a compliance-focused adviser structurally can't: find the real constraint, then make sure the next 90 days only serve fixing it.

Three Things to Do This Week

  • Score your own growth chain honestly, out of 5 on each of the eight links, before your next planning conversation, even a rough first pass beats another guess.
  • Pick the lowest, evidence-backed score and ask "why" of it three times before deciding what to fund.
  • Freeze spending on anything that isn't the constraint for 30 days. If it wasn't the real problem, it won't cost you growth to pause it.

Key Takeaways

  • Only 10% of the average SME advisory relationship is spent on strategy, the rest goes to compliance and admin, per a March 2026 Findex survey of 521 Australian SME owners.
  • 85% of SME owners say they lack access to the professional advice they actually need, and 45% have made or avoided a decision for exactly that reason.
  • Owners describe symptoms ("more leads," "more time," "better marketing"), not causes, and spending against the symptom wastes money without moving growth.
  • Goldratt's Theory of Constraints: a business grows only as fast as its weakest link, so fix that link first, not the one that feels most urgent.
  • Score all eight links of your growth chain (direction, attention, offer, conversion, delivery, margin, retention, owner capacity) before funding any new initiative.

This is where Simple-Growth's expertise ends and a specialist begins in one respect worth naming honestly: if your constraint turns out to be a compliance, tax or regulatory issue itself, that's a conversation for Chartered Accountants ANZ or your own accountant, not a growth coach, and knowing that boundary is part of building a properly supported business.
