Still polishing a plan that's been 80% finished for three months? Toyota's Lean ECRS method and Kevin's own 'ship at 70%' rule, for recovering perfectionists.

Ask most SME owners heading into a Q4 crunch how they'll hit their targets and the answer is some version of "work more hours." It feels responsible. It feels like the price of ownership. It is also, past a fairly low threshold, almost completely unproductive — and the data on this is far more specific than most owners realise.

The Hustle Math Doesn't Add Up

Research out of Stanford on real-world production data — one of the largest studies of hours worked versus output — found productivity per hour declines sharply once a person passes roughly 50 hours a week, and output actually falls in absolute terms beyond around 55 hours, because fatigue-driven mistakes and rework start eating the gains. In other words: the sixty-fifth hour of your week is not just low-value, it may be actively costing you time later in fixes, redone work, and bad decisions made tired.

The enemy here is hustle culture's core myth — that hours worked is a proxy for commitment, and commitment is a proxy for results. It measures effort, not output, and SME owners who confuse the two burn out chasing a number that was never actually the target.

The Output Ceiling Test

This is the exercise Kevin runs with owners who are convinced they need to work harder, not smarter.

1. Track your best output day this month — not your busiest, your best: the day you shipped the most, closed the most, or made the most progress on what actually matters.

2. Track your hours that day against your hours on your worst-output week — the 60-70 hour week that produced comparatively little.

3. Find your ceiling — for almost every owner who runs this test, the best-output day sits somewhere between 6 and 9 focused hours, not 12 or 14. Past that ceiling, more hours simply relocate work from "done well" to "done twice."

Why Owners Keep Doing It Anyway

Everyone reading this already half-believes the research. Almost nobody changes behaviour because of it, because working longer feels like the only lever an owner can pull alone, at 9pm, when the quarter looks tight. The actual fix — building systems, delegating decisions, and protecting focused hours — takes structural change to the business, not willpower at the desk. That structural change is hard to see clearly from inside your own business, which is exactly why most owners who fix this do it with someone outside the business holding them to it.

Quick Wins Heading Into Q4

  • Track your hours and your output for one week, honestly — most owners are shocked by the mismatch.
  • Protect your highest-output hours of the day for the highest-value task, not email.
  • Pick one task this week to delegate that only feels like it needs you.

Key Takeaways

  • Recognise that output per hour falls sharply beyond roughly 50 hours a week, and can fall in absolute terms beyond 55.
  • Measure your output ceiling by comparing your best day's hours against your worst week's hours.
  • Protect your highest-output hours for your highest-value work.
  • Fix the structural cause — systems and delegation — rather than just working longer.

If your answer to a tight Q4 is "work more hours," that's exactly the instinct Kevin helps you redirect.

...and you become the owner who gets more done in fewer, better hours.
