Most NZ businesses are owner-run and many have no staff, so advice has to fit one person's week. Here is how coaches, consultants, mentors and peer groups differ, what is publicly known about cost, and how RBPN funding can help. Checked 1 November 2026.
You look at the sales report and it is the best year you have had. Then you look at what is actually left in the account after wages, stock and rent, and it is less than two years ago. You are busier, your invoices are bigger, and somehow you are doing the sums at 11pm wondering where it all went.
You are not imagining it, and you are not alone. A 2026 study by Xero, reported by CPA Practice Advisor, found rising costs are now the top stress driver for 44 percent of US small business owners, ahead of unpredictable demand and payroll. Read the study. Revenue can climb while the thing that actually pays you shrinks underneath it, and nobody warns you that is possible until you are living it.
Here is the old rule almost every owner inherits without ever choosing it: more revenue means a healthier business. So you say yes to the client who haggles, yes to the rush job, yes to the account that calls you on weekends, because turning down a sale feels like turning down growth. It isn't. It is often turning down your own pay cheque in disguise.
I had a client with 123 customers on the books. When we actually ran the numbers, eight of them, the true A-grade customers, were generating $266,240 of a total $630,220 in revenue. Eight customers, out of 123, were carrying 42 percent of the business. The other 115 were mostly fine, a few were actively costing money to keep happy, and not one of them had ever been sorted into a category that told the owner who to protect and who to let go.
That is not a sales problem. It is a strategy problem, and it is fixable in an afternoon.
Decades ago, strategists W. Chan Kim and Renee Mauborgne built a simple four-box tool called the ERRC grid, built to help companies escape head-to-head price competition. In my own words, simplified for an SME owner rather than a strategy department: run your customer and offer mix through four questions.
Run your own customer list through those four questions this week and you will very likely find your own version of the 123-customer case: a small group carrying the business, and a much larger group quietly draining it.
"Working with Kevin D'Ambros-Smith has given us the space to pause and reflect, on where we are now, where we want to be and how we get there."
— Gabby Kirk, Papier Hq
Here is the real obstacle, and it isn't information. You already half-know which customers are the hard ones. The obstacle is that sorting your customer list honestly means having conversations you have been avoiding: a price rise with someone you like, or a quiet conversation about ending a relationship that was never going to work. Nobody wants to be the person who "fires" a customer, so the list never gets sorted, and the business keeps absorbing the cost of that avoidance every single month.
This is exactly the moment an outside set of eyes earns its keep. Not to tell you what you already suspect, but to sit with you while you make the call you have been putting off, and to help you say the hard sentence in a way that protects the relationship instead of torching it.
This isn't for you if you would rather keep every customer who has ever paid you, whatever it costs to keep them happy. It is for you if you are ready to be deliberate about who gets your time, your best work and your attention, because that is what actually changes the number in your account, not just the one on the sales report.
Picture the same sales report landing on your desk twelve months from now. This time the feeling underneath it is different, not just "we grew", but "we chose well". You can look at your top eight, or your top twenty, and know exactly why they are there, and know the business is built to protect them. That is not a guarantee. It is a possibility that is entirely within reach, and it starts with one afternoon running your own numbers through four honest questions.
If your growth strategy is really just "say yes to everything" wearing a nicer outfit, that is the first thing we would fix together.
