Revenue can climb for years while the business quietly becomes more dependent on you, not less. Here's the growth driver most SME owners never put on their own dashboard.
If less than a quarter of your revenue comes from customers who have already bought from you before, you are nearly four times more likely to be running an unprofitable business than an owner whose repeat customers make up over half of revenue.
That is not a guess. It is the finding from a 2026 Small Business Expo Research Desk survey of more than 1,100 small business owners: among businesses earning under 25% of revenue from repeat customers, 29.0% reported they were not profitable. Among businesses earning 51% or more of revenue from repeat customers, that fell to just 7.7% — a nearly fourfold drop. On the other side, 75.5% of the high-repeat-revenue group were profitable, against 43.4% of the low-repeat-revenue group.
Most SME owners chase growth the same way: more leads, more ads, more outreach, more new names in the CRM. It feels like progress. Every new customer is a win you can point to.
But the research says the win that actually moves your profit and loss statement is not the new customer. It is the one who comes back. Harvard Business Review and Bain and Company have both made the same point for years: existing customers typically cost less to serve and are worth more over time than the ones you are still chasing. The small business data above shows exactly why that matters at the profit and loss level, not just in theory.
The enemy here is not your marketing. It is the belief that growth is a front-door problem. For most SME owners, it is a back-door problem — the door your best customers keep walking back through, if you give them a reason to.
The Simple-Growth System calls this the Bullseye Customer — the small circle of customers who already come back without being chased, discounted, or re-pitched. Most owners have never actually named them.
1. Name your bullseye. Pull your last 12 months of sales and list every customer who bought from you more than once. Do not guess — look. Most owners are surprised by who is on that list and who is not.
2. Calculate your repeat revenue percentage. Divide the revenue from those repeat customers by total revenue. That single number tells you which side of the profitability gap above you are sitting on.
3. Build one system, not ten. Pick a single, simple way to stay in front of your bullseye customers — a personal check-in call, a handwritten thank-you, a short check-in email three months after purchase. One system run consistently beats ten ideas that never launch.
"Kevin has some amazing ideas around marketing, things we would have never thought of ourselves. He also helped us through the process of getting into supermarkets. He has gone above and beyond what he needed to!"

Almost every SME owner would agree that repeat customers matter more than new ones. Very few actually run a system for it. A December 2025 SumUp survey of 617 US micro and small business owners found 73.2% have no formal loyalty or retention program at all — even though 69.1% of the owners who do invest in retention report a major or moderate sales increase from it.
The gap is not knowledge. It is accountability. Chasing a new customer feels urgent; nurturing an existing one does not, so it keeps losing to whatever is loudest that week. Without a number to track and a day on the calendar to act on it, staying in touch with your best customers never becomes a system — it stays a good intention.
