You cancelled the weekend away again. If you can't step away long enough to ask whether a coach is worth it, that's not a reason to skip the question — it's the reason to ask it.

Most SME owners think growth means adding — another product line, another channel, another piece of software promising to finally fix things. Search “business strategy for small business NZ” and nearly every result tells you to expand. Almost none tell you what actually happens next: past a certain point, everything you add quietly taxes everything you already have. Kevin D'Ambros-Smith has watched this pattern play out across nine companies and 30 years in boardrooms from Auckland to Madison Avenue — the businesses that scale cleanest are usually the ones that stopped adding and started subtracting.

The Enemy: “Growth By Addition”

The standard SME growth playbook says diversify — more products, more channels, more revenue streams, so no single one can sink you. It isn't wrong. It's incomplete, and for most businesses under $10M in revenue it's advice given about ten years too early.

Every SKU, service line, or channel you run doesn't just cost what it costs to produce — it costs attention, stock complexity, staff training, and decision-making bandwidth that scales faster than the revenue it brings in. McKinsey's research on organisational complexity has found that coordination costs compound as the number of moving parts in a business grows — a dynamic large companies manage with dedicated operations teams. Your SME doesn't have one. The cost lands directly on you, and it shows up first in margin, not in the numbers anyone's watching.

The Framework: The Simplicity Audit

This is the exercise Kevin runs with clients before any growth conversation — because you can't scale what you haven't simplified first.

1. Profitability Mapping — List every product, service, or channel and its true contribution margin, including the labour and admin time it consumes. Most owners have never seen this list in one place.

2. Attention Cost Tally — For each line, estimate the hours per month it takes from you or your leadership team specifically — not staff generally, you and your key people.

3. Kill-or-Keep Decision — Anything in the bottom 20% of margin that costs the top 20% of attention gets cut, folded into another line, or handed off entirely within 90 days.

“He really got our vision from the beginning and has been a huge help in putting together a clearer plan and strategy for the next five years. Working with Kevin D'Ambros-Smith has given us the space to pause and reflect — on where we are now, where we want to be and how we get there.”

The Execution Gap

Most owners already know which parts of their business are dragging. What stops them cutting is sunk cost — “we've put three years into this line” — and fear of disappointing the one customer who still buys it. Neither is a business reason. This is exactly where an outside perspective earns its keep: someone with no emotional stake in the SKU you built in year one, whose only job is to ask whether it still deserves your attention today.

Quick Wins

  • Run the Profitability Mapping exercise this week — even a rough version on a spreadsheet beats none.
  • Ask your three longest-serving staff what they'd cut if it were their decision. They usually know before you do.
  • Set a 90-day deadline for every “keep for now” decision — indefinite reviews never happen.

Key Takeaways

  • Audit every product, service, and channel for true contribution margin before adding anything new.
  • Measure the attention cost of each line, not just its financial cost.
  • Cut low-margin, high-attention lines within 90 days rather than reviewing them indefinitely.
  • Simplify before you scale — complexity taxes growth faster than most owners realise.

If your growth strategy has become a list of things to add rather than a plan for what to build on, that's the first conversation Kevin has with you.

...and you become the owner whose business grows by building on what already works.
