Reps close 2.9x more deals at month-end and lose 11.4x more margin doing it, one major study found. Here's why the plan is the problem, not the rep, and three fixes.

Your partner asks how work is going. You say "fine," because the real answer would take an hour you don't have, and because you're not entirely sure yourself how far behind you actually are. You've got a list in your head. You don't have a number anyone else, including you, can actually see.

That's not a time-management problem. It's a visibility problem, and visibility problems don't fix themselves by pushing through.

Since 2017 I've coached 200+ businesses one-on-one, and the owners who feel the most overwhelmed are rarely doing the least. They're doing plenty — they just can't see it, so neither can anyone around them.

The enemy is "push through and it'll sort itself out"

Overwhelm doesn't build because owners are lazy or disorganised. It builds because the real state of the business lives in their head, not on a page — so nobody, including the owner, can tell if this week was better or worse than last week. Without a number to check, "busy" becomes the only available answer, and busy says nothing about whether the business is actually moving.

A 2023 Xero Money Matters survey of New Zealand small business owners found 94% said they were not reaching their business goals — not for lack of effort, but because nobody, including them, had a clear way to see progress.

Build a scoreboard you can actually see

Chris McChesney, Sean Covey and Jim Huling's 4 Disciplines of Execution is built on one practical insight: people play differently when they can see the score. Their method picks one Wildly Important Goal, finds the one or two lead measures that move it, and puts both on a visible scoreboard, checked weekly.

  • Pick one Wildly Important Goal for the next 90 days — not everything, one thing.
  • Find the lead measure you can actually influence this week, not just the lagging result you'll only see next month.
  • Put it somewhere visible — a page, a whiteboard, a weekly email — so you, and the people around you, can see it without asking.

I hired my own Icehouse coach to accelerate my own growth, long after I'd already built several businesses. Not because I couldn't work hard enough — because I needed someone outside my own head keeping score on the things I was too close to see clearly myself.

"Specific to my business requirements and takes a systematic approach. Practical, specific, and pertinent to my business."

— Simon Keepa, Icehouse Coaching Programme

Why owners skip this

Building a scoreboard feels like admin when there's real work waiting. It isn't admin — it's the only thing that turns "I think I'm behind" into "I'm behind on this one specific number, and here's what I'm doing about it this week." That shift is most of what a good coach actually does: not more effort, a clearer scoreboard and someone checking it with you.

This isn't for you if you'd rather carry it alone in your head than put the real numbers on a page where someone, including you, can see them.

Key takeaways

  • Recognise overwhelm as a visibility problem, not an effort problem.
  • Pick one Wildly Important Goal for the next 90 days, not everything at once.
  • Find the lead measure you can move this week, not just the lagging result.
  • Display the scoreboard somewhere visible — if only you can see it, it isn't working yet.

The business owners who build a visible scoreboard this month will know exactly where they stand by Christmas. The ones who don't will still be guessing.
