Revenue's up but your own pay still isn't? Mike Michalowicz's Profit First method flips the order so growth finally reaches your pocket.

It's 9pm and you're still doing the books. Tomorrow it's the supplier invoices, then the roster, then chasing the tax receipts you should have filed in March. None of it is hard. All of it is yours, because somewhere along the way "I'll just do it myself" became the default setting for every repeatable task in the business.

Xero's 2026 research found US owners now spend around 22 hours a month on financial admin alone, and 56% get hit by a tax surprise they didn't see coming (Xero Emotional Tax Return, 2026). Most of those 22 hours aren't thinking time. They're tasks that were never designed for a human to keep doing by hand, in 2026.

Over 30 years in business, including work on 60+ global brands at DDB, Ogilvy and Saatchi & Saatchi, taught me how big brands turn "systemise everything repeatable" into a discipline most SME owners never get taught. The lesson travels. It just needs a modern engine behind it.

The Enemy: "I'll Just Do It Myself"

That sentence feels responsible. It's actually the single habit most likely to cap how big this business can get, because every hour you spend on a repeatable task is an hour you didn't spend on the one thing only you can do: deciding where this business goes next. The task itself isn't the enemy. The belief that only you can be trusted to do it is.

The AI Productivity Audit: Three Buckets For Every Task

This is the exercise we built at Simple-Growth after watching owner after owner carry the same manual load. It takes the Lean manufacturing idea of eliminating, combining and simplifying waste, and applies it with today's AI tools in mind. Every repeating task on your list this week gets sorted into one of three buckets:

  • Automate — no judgment required, just execution. Bank reconciliation, invoice chasing, appointment reminders, first-draft replies. A modern AI tool or a simple workflow can take this off your desk entirely.
  • Augment — judgment required, but the first draft doesn't need to be yours. Reports, proposals, job ads, meeting notes. You review and decide; the blank page is no longer your job.
  • Eliminate — the task that exists only because nobody's questioned it in three years. Ask what breaks if it simply stops.

Owners who run this properly usually find at least five hours a week sitting in the Automate bucket alone — a week they get back without hiring anyone.

"Kevin had a no-nonsense approach and tackled the issues head on. Accountability was the key."

— Ashley Berrysmith, Icehouse Coaching Programme

Why Owners Who Know This Still Don't Do It

Nobody disagrees with the audit once they see it on paper. The obstacle is time to run it properly, and a quiet worry that handing a task to a tool means admitting it was never that important. It usually wasn't — not to the business's growth, anyway. It was just important to your sense of control. That's the exact gap where a second set of eyes, someone who's run this audit across dozens of businesses, gets you moving instead of stuck admiring the list.

Key Takeaways

  • List every task you did more than twice last week, no matter how small.
  • Sort each one into Automate, Augment or Eliminate — be honest about which bucket it belongs in.
  • Start with one Automate task this week — a single AI tool or workflow, not a system overhaul.
  • Protect the hours you free up for decisions only you can make.

This isn't for you if you enjoy being the busiest person in the business and calling it leadership. It is for owners ready to hand off the task, not the standard.

You could keep doing the books at 9pm indefinitely. Or you could spend one hour sorting your task list into three buckets, and get at least some of those evenings back for good.

If you've never run an honest audit of what AI could already be doing for you, that's the first thing we'd fix together.
