Scaling Up gives a leadership team a four-decision platform. Coaching finds the one constraint to fix first. Here is who each suits, what is public on cost, and six questions to ask. Checked 3 November 2026.

The new process document has been "nearly done" for three months. So has the website update, the onboarding checklist and the pricing page rewrite. None of them are hard. All of them are sitting at roughly 80%, waiting for a round of polish that never quite happens, because somewhere along the way you decided it had to be right before it could go out. It doesn't. It has to go out before it can become right.

The Enemy: Perfectionism Dressed Up As High Standards

94% of NZ small business owners surveyed said they were not reaching their business goals (Xero Money Matters, NZ, 2023) — and for a striking number of them, the gap isn't a lack of plans. It's plans that never left the draft folder. "High standards" sounds like discipline. In practice it's usually fear of judgment wearing a more respectable name, and it costs implementation more than any bad idea ever has.

Lean ECRS: Toyota's Four Moves For An Almost-Finished Backlog

Toyota's Lean ECRS method was built to strip waste out of a process. Pointed at your backlog of almost-finished projects, it works just as well.

  • Eliminate — Cut the one step in the project that doesn't actually matter to the person using it.
  • Combine — Merge two half-finished tasks that have been competing for the same hour.
  • Rearrange — Move the step that's actually blocking you to the front of the queue.
  • Simplify — Cut the output down until 80% finished is genuinely good enough to ship today.

"Kevin has simplified a lot of the processes that have been floating in my head. It has made things easier to navigate as we begin to launch a new service offering to the market. I feel confident and able to do this, thanks to Kevin."

The Execution Gap: Kevin's Own Scar On This One

Kevin calls himself a recovering perfectionist. He used to redraft the same email endlessly before sending it, chasing a version that didn't exist. The rule that fixed it wasn't motivational — it was practical: it can't work for you until it's in the public domain. Publish at 70 to 80%, then improve it in the open, with real feedback, instead of alone with an imaginary critic.

That shift is simple to describe and genuinely hard to do alone, which is exactly where having someone outside the business — checking in on what shipped, not what's still being polished — turns a good intention into an actual habit.

Do This By 9am Tomorrow

  • Pick the one project that's been "almost done" the longest, and ship whatever version exists right now.
  • Run it through Eliminate, Combine, Rearrange, Simplify before touching it again.
  • Tell one person outside the business what you shipped today, not what you're still working on.

This isn't for the owner who needs everything flawless before it counts. It's for the owner ready to let 80% finished count as done, starting with the project that's been sitting the longest.

Key Takeaways

  • Name perfectionism as the real blocker, not the project's complexity.
  • Apply Lean ECRS — Eliminate, Combine, Rearrange, Simplify — to anything stuck near finished.
  • Ship at 70 to 80% complete, then improve it with real feedback instead of alone.
  • Report what shipped to someone outside the business, not what's still in progress.

None of this makes the work easier. It makes it finished — and a finished 80% beats a perfect project that never left the draft folder, every single time.

If your business is built on hope that this version will finally be right, rather than a habit of shipping, that's the first thing we fix.
